AI for estate agents: choose your first useful workflow

The useful starting point is a task your team already repeats. Define the input, the finished output and who checks it before choosing an AI tool. A finished follow-up queue is easier to assess than a request to “improve sales”.

Choose a task with a clear boundary

Good first trials include summarising an approved activity log, drafting a reply, organising enquiry records or preparing marketing from verified facts. Identify what the AI may produce and what remains a staff decision. For the first trial, use approved anonymised records rather than connecting live inboxes or giving permission to send.

Work backwards from a useful output

Specify the exact fields you need. A follow-up queue might contain enquiry ID, priority rationale, missing information, owner and draft reply. A landlord update needs completed activity, accurate figures, outstanding actions and due dates. Make “insufficient information” a valid output.

Compare against the current process

  1. Choose ten representative examples, including a duplicate and an incomplete record.
  2. Measure current completion time and corrections.
  3. Use one prompt and one model version for the initial comparison.
  4. Include reviewing and correcting the draft in the total handling time.
  5. Record invented facts and missed commitments separately from minor wording edits.

A faster first draft is useful only if the review does not consume the saving. More instructions, appointments or fees need their own follow-up measurement; do not attribute them to AI without a fair comparison.

Learn from documented implementations

Billingham Properties’ overflow-call workflow is a supplier-reported example of call capture. The Connells content case addresses marketing drafts. Read the source and its scope: a supplier’s result is not a forecast for your branch.

Know when to progress

Expand only when a named owner can explain the inputs, exceptions, review rules and recovery process. Test any CRM integration separately, including duplicate records, permissions, failed requests and a way to pause it.

Next action: Choose one of the five starter prompts and write down your acceptance criteria before running it.
